Twenty years of manufacturing cashmere knitwear means twenty years of watching brands make the same mistakes.
Not because they are careless. Because the cashmere supply chain is genuinely opaque, the terminology is inconsistently used, and the consequences of a bad sourcing decision do not always show up until after you have committed your budget, your timeline, and sometimes your brand's reputation to a product that should not have been made.
This is not a theoretical guide. Every mistake in this article is one we have seen — in samples that arrived wrong, in production runs that had to be redone, in brand relationships that did not survive their first season.
Read it before you place your next order.
The word "cashmere" on a specification sheet tells you almost nothing on its own.
Cashmere fiber varies significantly by micron count (diameter), staple length (fiber length), and origin. The difference between 14.5-micron Grade A Inner Mongolian cashmere and 17-micron blended-origin cashmere is not a technicality — it is the difference between a garment that stays soft after 50 washes and one that pills noticeably after five.
What goes wrong: A brand specifies "100% cashmere" without defining grade, micron, or origin. The manufacturer sources to the lowest viable cost. The garment passes initial quality checks because it is cashmere — just not the cashmere the brand had in mind.
What to do instead:
Specify micron count in your tech pack: 14–15.5 microns for luxury grade; 15.5–16.5 microns for premium contemporary
Request fiber test reports (IWTO or equivalent) for every production run, not just the first
Ask specifically about staple length — 36mm or longer is the benchmark for reduced pilling
Confirm fiber origin: Inner Mongolia is the global benchmark for consistency and quality
The fine-gauge implication: At 16GG and 18GG, fiber quality is not a preference — it is a technical requirement. Ultra-fine gauge needles are calibrated for specific yarn counts. Inconsistent fiber quality leads to yarn irregularity, which leads to needle breaks, fabric defects, and production delays. The brands that run successful 16GG and 18GG programs specify fiber grade with the same precision they specify gauge.
A sample that feels perfect in the showroom can be a completely different garment after the customer washes it once.
Cashmere knitwear is particularly vulnerable to this because the finishing process — washing, softening, pressing — that makes a sample feel exceptional is often a one-time treatment. Without proper yarn quality and construction, the performance does not survive repeated washing.
What goes wrong: A brand approves a sample based on hand-feel and appearance. The bulk production matches the approved sample at delivery. After one customer wash cycle, the garment has pilled, lost shape, or changed hand-feel significantly. Returns and brand damage follow.
What to do instead:
Request a wash test sample alongside the standard approval sample — the same garment, washed 3–5 times according to care instructions
Specify dimensional stability requirements in your tech pack: acceptable shrinkage should be under 3% in length and width after washing
Ask about the anti-pilling treatment used in finishing — and whether it is a surface treatment (temporary) or a yarn-level characteristic (permanent)
For cashmere/silk velvet blends at 16GG–18GG: request specific wash testing because the silk component behaves differently from cashmere under repeated washing — a well-constructed velvet blend actually improves with washing; a poorly constructed one does not
Gauge is a construction specification, not a quality indicator. A 7GG cashmere sweater made with Grade A fiber is a better product than an 18GG sweater made with low-grade cashmere. But this confusion costs brands money in both directions.
The underestimation mistake: Brands assume that fine-gauge (16GG, 18GG) is automatically superior and premium-price-justified, without understanding that the fiber, yarn construction, and finishing are what actually determine quality at any gauge.
The overestimation mistake: Brands assume that a chunky 3GG or 5GG knit is "lower quality" and price it accordingly — when in fact a well-made chunky cashmere knit in Grade A fiber is a genuinely premium product that the market will pay for.
What to do instead:

The right conversation: Choose your gauge based on the silhouette and aesthetic you are building. Then specify fiber quality based on the price point and performance you need. These are two separate decisions that should not be conflated.

Cashmere/silk velvet, cashmere/fine Merino, cashmere/Tencel — blended yarns are one of the most exciting areas of contemporary knitwear development. They are also one of the most technically demanding to execute correctly.
What goes wrong: A brand requests a cashmere/silk velvet blend based on a reference fabric they loved at a trade show. The manufacturer produces a sample that looks similar but uses a different silk component ratio, a different spinning method, or a different finishing process. The result looks right in photos but feels wrong — or pills differently, or loses its sheen after washing.
The specific risks by blend type:
Cashmere / Silk Velvet (16GG–18GG)
Silk velvet requires specific twist levels in the yarn — too tight and the sheen disappears; too loose and the fabric is unstable
The velvet component must be evenly distributed through the yarn structure, not surface-applied
At fine gauge, the yarn count must be precisely matched to the needle gauge — a mismatch of even 5% in yarn count creates visible fabric irregularity

Cashmere / Fine Merino (Precision Worsted)
"Fine Merino" is not a single specification — Merino ranges from 15.5 to 24 microns; only superfine Merino (15.5–17.5 microns) is appropriate for luxury blends
The spinning method matters: worsted spinning (combed, parallel fibers) produces a smoother, more durable yarn than woolen spinning for this blend category
Blend ratios affect performance significantly: a 70/30 cashmere/Merino blend behaves very differently from a 50/50 blend in terms of drape, weight, and pilling

What to do instead:
Request the yarn specification sheet for any blend — fiber content %, micron counts for each component, spinning method, yarn count, twist level
Ask for wash and wear test results specific to the blend, not just for cashmere generally
Treat blend development as a 2-sample process: first sample to establish the blend character; second sample to confirm performance after wash testing
The sample is the manufacturer's best work. It is produced by their most skilled technician, on their best machine, with their best yarn, with unlimited time for adjustment.
The production run is a different reality.
What goes wrong: A brand approves an exceptional sample, places a 500-piece order, and receives production that is technically within spec but noticeably different from the approved sample in hand-feel, weight, or finish quality. The manufacturer is not lying — the sample was real. But the systems that produced the sample do not automatically transfer to bulk production.
What to do instead:
Ask specifically: "Who makes your samples — your regular production team or a dedicated sample room?" The answer tells you whether the sample-to-production gap is likely to be large or small
Request a pre-production sample (PPS) — a sample made from the actual bulk yarn, on the production machine, before the full run begins
Establish approved standards for key measurements, weight per square meter, and hand-feel — not just visual approval
For 16GG and 18GG programs: insist on a PPS for every new style and every new colorway, because at fine gauge, yarn lot variation has a visible impact on fabric consistency
Lead time is one of the most misunderstood numbers in knitwear sourcing — and the misunderstanding almost always works against the brand.
What goes wrong: A brand is quoted "8–10 weeks lead time" and plans their delivery schedule accordingly. What they do not know is that the 8–10 weeks starts from fabric approval — not from order placement. If fabric development takes 3 weeks and approval takes 2 rounds (another 3 weeks), the actual time from order placement to delivery is 14–16 weeks.

Total realistic timeline for a new development: 14–22 weeks from brief to delivery — not 8–10.
What to do instead:
Ask for a phase-by-phase timeline, not a single lead time number
Build your collection calendar backward from your delivery date, accounting for all phases
For specialty blend programs (cashmere/silk velvet, cashmere/fine Merino): add 2–3 weeks for custom yarn sourcing or spinning — these yarns are not off-the-shelf
A manufacturer who claims sustainability credentials without documentation is not a sustainable manufacturer — they are a marketing claim waiting to be disproved.
What goes wrong: A brand sources from a manufacturer who describes themselves as "sustainable" or "ethical." The brand uses this language in their own marketing. A journalist, a retailer's compliance team, or an increasingly sophisticated consumer asks for documentation. There is none. The brand's credibility takes a hit that is disproportionate to the original claim.
The certification gap in practice:

Request current certificates (check expiry dates) before making any claims in your own marketing
Understand the scope of each certificate — a GOTS certificate for yarn dyeing does not cover the full garment
For EU market brands: align your documentation requirements with CSRD and CSDDD disclosure requirements now, before they become mandatory enforcement issues

The cheapest cashmere manufacturer is almost never the most cost-effective cashmere manufacturer.
The real cost calculation:

A manufacturer who charges 15% more per unit but delivers 2% defect rate vs. 8% defect rate is cheaper on a total-cost basis before you factor in the brand damage from customer returns and negative reviews.
The fine-gauge calculation: At 16GG and 18GG, the cost of a production failure is higher than at any other gauge. Fine-gauge machines are slower, the yarn is more expensive, and the finishing is more labor-intensive. A defect rate of 8% on a 300-piece 18GG cashmere/silk velvet run is not just a financial problem — it is a production timeline problem, because replacement production requires restarting the entire fine-gauge setup process.
What to do instead:
Evaluate manufacturers on total landed cost including defect rate, rework, and documentation compliance
Ask for defect rate data from recent production runs — a serious manufacturer tracks this and will share it
Understand that fine-gauge and specialty blend programs have a higher base cost for legitimate technical reasons — and that the retail price point justifies it
The brands that get priority production scheduling, faster development turnaround, and genuine manufacturing partnership are the ones who invested in the relationship before they needed something urgently.
What goes wrong: A brand treats their manufacturer as a vendor — placing orders transactionally, communicating only when there is a problem, and switching suppliers when a cheaper option appears. When they eventually need something urgently — a rush reorder of a bestseller, a development turnaround for a trade show deadline — they have no relationship capital to draw on.
What to do instead:
Communicate proactively: share your collection calendar, your growth plans, your market feedback
Visit the factory if possible — or at minimum, have a video call that is not about a specific order
Give feedback on what worked and what did not — manufacturers who receive honest feedback improve faster and prioritize the brands who give it
Think in terms of seasons, not orders — a manufacturer who knows your brand's direction can anticipate your needs rather than just react to them
Every mistake on this list has the same root cause: treating cashmere sourcing as a commodity transaction rather than a technical and relational discipline.
Cashmere knitwear — particularly at the fine-gauge, specialty-blend level where 16GG and 18GG cashmere/silk velvet and precision worsted cashmere/Merino programs live — is not a product category where the lowest-friction sourcing path produces the best outcome. It requires specification discipline, manufacturing partnership, and a willingness to invest in the development process.
The brands that build durable, premium knitwear programs are the ones who understand this. And the manufacturers who are worth working with are the ones who will tell you these things before you make the mistakes — not after.
Before placing your next cashmere order, run through this list:
Fiber grade, micron count, and origin are specified in the tech pack
Wash and wear test samples have been requested and reviewed
Gauge selection is based on silhouette requirements, not quality assumptions
Blend specifications include component micron counts and spinning method
A pre-production sample (PPS) is required before bulk production begins
Lead time has been calculated phase-by-phase, not as a single number
Current certifications have been requested and expiry dates checked
Total landed cost (including defect rate) has been calculated, not just unit price
The manufacturer relationship has been invested in, not just transacted
